What This System Actually Is

We use the same 5-step build for every brand, and it scales from a 15k list to a 250k+ list.

It's the structure underneath the $209k campaign result, and it only works because the segmentation is set up first.

Here's the full skeleton you can build against this week.

Step 1: Set Your Cadence

Instead of sending sporadically, here’s a framework to determine cadence based on your list size.

  • Under 20k: 2 campaigns a week
  • 20k-50k: 3 a week
  • 50k-100k: 4 a week
  • 100k-250k: 5 a week
  • 250k+: 6 or daily

Most brands send half this and assume more frequency would burn the list.

We got one brand to a campaign revenue number they couldn't reach on volume alone, simply by sending to two different segments on the same day.

Step 2: Map Your Events

Before you write anything, mark the dates worth building around.

  • External: public holidays, plus the niche ones your customer actually cares about (Mother's Day, National Best Friends Day)
  • Internal: product launches, brand anniversaries, collabs with other brands or influencers

These become your anchor campaigns. Everything else fills in around them.

Step 3: Build Your Promo Messaging

Decide the shape of each sale before it goes in the calendar.

  • Flash sale (24-48hrs): 2-3 emails + 1-2 SMS
  • Event sale (2-4 days): 3-4 emails + 1-2 SMS
  • Long sale (5-7+ days): 5+ emails + 2-4 SMS

The bigger the sale, the earlier you go quiet beforehand to protect deliverability.

A long sale means no broad sends for two weeks leading up to it.

Step 4: Fill The Gaps With Value

The space between your sales is where the calendar usually falls apart.

Keep it simple and assign every value send to one goal:

  • 50% boost engagement → protects your deliverability
  • 30% convert non-buyers → new customers at a fraction of your CAC
  • 20% boost loyalty → your highest-revenue-potential sends to VIPs

This is what makes the promos hit. A warm, engaged list converts effortlessly.

Step 5: Finalize

Last pass before it's live.

  • Check your exclusions: if a segment gets a non-buyer campaign Monday, exclude it from Tuesday's value send
  • Check your sending limit: Klaviyo caps you at roughly 10x your total profiles, and blowing past it forces an upgrade mid-month
